    Week 1

    S is for start with goals.

    Before you change anything, your whole team rates your current staff meeting, one to ten, independently. Not your guess at what they think, their actual number. That is your baseline. Then you make one change: your three priorities go at the top of the meeting you already run, instead of getting whatever time is left.

    Week 2

    T is for take sixty seconds.

    Introduce a written check-in before the meeting and kill the round-robin. Sixty seconds per person, and this is the week people report getting thirty or forty minutes back.

    Week 3

    A is for agenda stays the same.

    Build one standing agenda you never rebuild again: goals, scorecard, issues, action items, wins and kudos. Same shape every week, so anyone on your team could run it.

    Week 4

    F is for finish on time.

    Put a clock on each section, not just the meeting. Find out where the ninety minutes actually go, which is almost never where you think. Live office hours this week if you want them, recorded either way.

    Week 5

    F is for fully solve one thing.

    Build an issues list, rank it, and work the top one to a decision, a name, and a date using a three-step method called IDS. One decided problem a week is fifty a year.
